Artifacts are not just documents or diagrams. They are your way to communicate clarity, align stakeholders, and reduce waste in product development.

You have discovered problems and ideated solutions. Now you must structure those solutions into clear, communicable artifacts. These artifacts are not optional extras. They are essential tools to reduce waste, avoid miscommunication, and make your product vision actionable.

The trap most new PMs fall into is either drowning stakeholders in documentation or giving them nothing to hold onto. Your actual job is to strike the right balance — enough rigor to be clear, but enough lean thinking to stay agile.

The PM’s most important artifact: The Product Requirements Document (PRD)

The PRD is often called the single most important deliverable a product manager creates. It is a living document that sets the context, vision, problem statement, solution approach, acceptance criteria, and tracking plan — all in one place.

Think of the PRD as your product’s story told to all stakeholders: engineering, design, QA, sales, and leadership. It answers the core questions: why are we building this? What are we building? How will we know if it works?

The PRD is a relic of the waterfall era, but it remains vital in agile environments — stripped of fat and focused on essentials.

There are two schools of thought in agile teams:

  • Some swear by PRDs because structured context prevents ambiguity.
  • Others dismiss PRDs as heavyweight and prefer lightweight user stories only.

Both are right in different contexts.

I have seen Indian startups like Razorpay and Meesho thrive with lean PRDs that cover only what matters. The key is discipline: cover just enough to make your intentions unmistakable.

What goes into a great PRD?

A helpful mnemonic is P.R.O.D.U.C.T. R.E.Q.U.I.R.E.M.E.N.T.S. D.O.C.U.M.E.N.T.™M — each letter stands for a critical section.

Cover only what is necessary. A great PRD is independent — anyone who reads it later should understand the product without additional meetings.

Is the PRD dead?

You will hear debates: “PRDs are too heavy for agile,” or “Nobody reads PRDs anymore.”

Here is the uncomfortable reality: bad PRDs are bad. But that does not mean PRDs are dead.

When you have external clients, enterprise customers, or waterfall contracts, the PRD is often mandatory. Even in startups, a lean PRD is your contract with the team.

The question is not whether to have a PRD but how to make it lean, clear, and living.

I recommend using the PRD as a container for your artifacts — user stories, UML diagrams, flow charts, wireframes, and prototypes all live inside or alongside it.

Flow charts: mapping interactions and processes

A flow chart is a versatile artifact that shows the sequence of actions, decisions, and interactions in a process.

Use flow charts to clarify:

  • User journeys with decision points
  • Backend workflows and API calls
  • Exception handling and error flows
  • State transitions in complex features

Indian product teams I have worked with often overlook flow charts. Yet they are invaluable for onboarding new engineers and aligning cross-functional teams.

Here is an example: a state machine diagram for a payment workflow in a fintech product like PhonePe or Razorpay.

Wireframes: visualizing user interfaces early

Wireframes are low-fidelity UI diagrams that show layout, information architecture, and interaction flows.

They are your first step in translating requirements into visual form.

Wireframes should:

  • Focus on structure, not style
  • Be annotated with user needs and interaction notes
  • Be tested with users or stakeholders for feedback

Wireframes are a human-computer interaction artifact. They help designers and engineers understand the “what” before the “how.”

Indian startups like Flipkart and Swiggy use wireframes extensively to communicate between product, design, and engineering teams spread across cities.

Prototypes: interactive representations of your product

Prototypes are higher-fidelity versions of wireframes. They can be clickable, showing actual flows and interactions.

Prototypes help you:

  • Test usability early with real users
  • Communicate look and feel to stakeholders
  • Validate assumptions before engineering effort

You don’t need pixel-perfect designs. Even simple interactive mockups can uncover major usability issues.

Prototypes also serve as a handoff artifact for engineering.

Bundling artifacts smartly: The PRD as the container

All these artifacts — flow charts, wireframes, prototypes, UML diagrams, user stories — are pieces of the puzzle. The PRD is the container that holds them together coherently.

The PRD should:

  • Link or embed diagrams and prototypes
  • Summarize key decisions and assumptions
  • Define acceptance criteria referencing artifacts
  • Be updated as new insights emerge

This approach keeps all stakeholders on the same page and reduces duplicated effort.

  1. Define the Purpose: What problem does this feature solve? Who is the user?

  4. Write a brief Acceptance Criteria section: what does success look like?
  5. Assemble these into a one- to two-page document. Keep it lean.
